# Why every agentic transformation needs an insurance policy

Why visibility is the safeguard every agentic engineering organization needs.

## Engineering function is fundamentally changing

For decades, the role of a software engineer was relatively clear: understand the problem, write the code, test it and take responsibility for what reached production. The tools improved, programming languages changed and infrastructure became more sophisticated, but the basic relationship between the engineer and the work remained stable.

That relationship is now changing. Engineers are no longer only producing software themselves. They are deciding what should be given to an AI assistant, what can be delegated to an autonomous agent and what still requires direct human involvement. They provide context, define constraints, review the result and remain accountable for the final outcome.

**The engineer is moving from being the sole producer of the work to becoming the orchestrator of a system that can produce far more than one person could deliver alone.** This does not make engineers less important. It makes judgment, context and the ability to direct other forms of intelligence much more valuable.

Every engineer will live through this transformation, but not at the same speed: Some are already redesigning how they work around agents, while others are using AI as a faster version of autocomplete.

This creates a management problem that most companies are not prepared to solve: **when the nature of engineering work changes, the old ways of understanding performance stop working.**

## What used to indicate performance no longer does

Engineering has always been difficult to measure, but AI makes traditional activity metrics almost meaningless. An agent can generate thousands of lines of code and open multiple pull requests in minutes: None of this tells us how much valuable work was completed, how difficult it was or whether the result was good.

This is why we created what we call Pensero Points: **one comparable unit for all engineering work, whether it is produced by a person, with AI assistance or by an autonomous agent.** Instead of counting lines of code, commits or tickets, Pensero evaluates every contribution across two dimensions: its magnitude, meaning how much was changed, and its complexity, meaning how difficult that change actually was.

The same model is applied across repositories, programming languages, teams and agents, with the contribution attributed to whoever or whatever performed the work. A large but repetitive change should not receive the same value as a smaller change that solves a difficult problem, and an engineer who orchestrates and reviews agentic work should not appear less valuable simply because they wrote fewer lines of code themselves.

**Pensero Points make different forms of engineering work comparable and connect them to cost, quality and business value.** Companies can finally see not who generated the most activity, but which combination of people, agents and practices produced the strongest outcome.

## The transformation will not happen evenly

Average AI adoption hides what matters. Some teams will use the same tools to deliver more complex work with less rework, while others will change very little. **The real value lies in understanding what the strongest teams do differently and extending those best practices across the organization.**

In Pensero, we have already seen the impact of this approach. One engineering organization compared performance across five teams, identified its bottlenecks and replicated what worked. It reduced cycle time by 39%, increased delivery by 140% and saved around 50 hours per epic.

The answer was already inside the organization, the company simply needed the evidence to find it.

**Measurement should help people improve, not reduce their work to activity counts. Leaders need to see where agents create capacity and where they create rework, while engineers need to understand which tools and practices lead to better outcomes.**

This is especially important as engineers move from writing every line themselves to directing, reviewing and improving work produced by agents. **A fair measurement system must recognize human judgment as well as machine execution.**

## Pensero is the insurance for a transformation that will keep changing

Pensero connects human-written, AI-assisted and agent-produced work with its complexity, cost and quality. It shows where agents improve performance, where quality deteriorates and which practices should be expanded across the organization.

This matters because there will be no final agentic operating model. Models, costs and levels of autonomy will continue to change, forcing companies to reassess what belongs with people, what should be AI-assisted and what can be delegated entirely.
